You've sat through three AI vendor demos this month. Each one was polished. The slides were sharp, the ROI claims were confident, and the salesperson knew exactly when to pause for effect. You nodded in the right places. You asked reasonable questions. And then, somewhere around slide fourteen, you realized you had no idea whether this thing would actually work for your business — a flooring distributor, a regional CPA firm, a specialty manufacturer — or whether it was built for some generic enterprise that shares almost nothing with your operation.

You're not confused because you're not smart enough to evaluate AI. You're confused because the vendor never gave you anything real to evaluate. And writing a check anyway is exactly how you become their case study — the unpaid kind, where they learn on your dime.

Why This Matters More Right Now

Something shifted in the last twelve months. AI went from a feature some software vendors mentioned to the primary thing they're selling. Every platform — your CRM, your ERP, your email tool — now has an "AI layer." The vendors who couldn't spell GPT two years ago are now pitching proprietary intelligence engines.

That speed is the problem.

Most of these vendors built general-purpose AI capabilities and are now racing to claim industry expertise they don't actually have. The sales motion is ahead of the product reality by at least a year, in many cases more. According to McKinsey's 2024 State of AI report, only a fraction of AI deployments achieve the business outcomes originally projected — and misalignment between what a tool was built for and what a business actually needs is one of the leading reasons cited.

When a vendor sells you "AI for your industry," the honest question is: did they train on data from businesses like yours, or did they train on generic business data and add your industry's logo to the landing page?

You can find out. But you have to know what to ask.

Five Things You Need to Know Before You Sign

1. Domain expertise and general AI capability are completely different things

The concept: A vendor can have excellent AI technology and still know almost nothing about how your specific industry operates.

This matters because the value of AI is not the model — it's the model applied correctly to your context. A general-purpose AI writing tool doesn't know that your roofing supply business runs on net-60 payment terms, or that your contracts include specific lien waiver language, or that your biggest customer reorders based on weather patterns, not calendars. If the AI doesn't know that, it will give you outputs that look right but are subtly wrong in ways that cost you money or credibility.

A concrete example: a mid-sized insurance brokerage implemented a general-purpose AI to draft client communications. The outputs were grammatically clean but routinely used coverage terminology in ways that were technically incorrect for their state's regulatory environment. Their compliance team had to review everything manually, which wiped out the time savings entirely.

Rule of thumb: Ask the vendor to show you three outputs their AI generated for a business in your specific vertical. Not a demo they run live — pre-built examples. If they can't produce them quickly, that tells you something.

2. Training data is the whole game

The concept: An AI is only as good as the data it learned from, and most vendors are vague about this on purpose.

If a vendor trained their model on general internet text, business documents, and some licensed datasets, they'll describe it as "trained on millions of data points." That sounds impressive until you ask what kind of data. A model trained heavily on software industry contracts will perform poorly on construction subcontracts. A model trained on healthcare administrative data may be nearly useless for veterinary practice management. The gap is not a technical flaw — it's a data sourcing decision the vendor made long before you walked into their demo.

A regional accounting firm learned this the hard way when an AI bookkeeping tool consistently miscategorized job-costing transactions because the model had almost no exposure to project-based accounting structures. Every month-end required manual correction.

Rule of thumb: Ask directly: "What industries and data types is your model trained on, and can you show us documentation?" A vendor with real domain expertise will answer specifically. A vendor without it will pivot to capability features.

3. Reference customers are not the same as relevant reference customers

The concept: A vendor's customer list is only useful if the customers on it actually resemble your business.

This is one of the cleanest tests available to you. Vendors will almost always offer references — but they curate that list carefully. A vendor serving Fortune 500 manufacturers and a 90-person specialty distributor are solving fundamentally different problems, even if the product name is the same. Scale, integration complexity, workflow specificity, and support needs are all different. A glowing reference from a national retailer tells you almost nothing about whether the tool will work for a regional chain with three locations.

One pest control franchisee spent four months implementing an AI scheduling and routing tool that had strong references from logistics companies. The tool was genuinely excellent — for businesses where the routing problem was distance optimization. Pest control routing depends heavily on technician certification by treatment type, not just geography. The implementation failed because the reference set was misleading.

Rule of thumb: Ask for two or three customer references who are within roughly 30% of your company's size and in an adjacent or identical industry. If the vendor can't produce them, factor that in heavily.

4. The implementation team matters as much as the product

The concept: The people who set up the AI system will determine whether it works — and many vendors outsource that team or staff it with generalists.

You can have a legitimately well-built product destroyed by an implementation team that doesn't understand your workflows. This is especially true if your business has any operational complexity — multiple locations, hybrid teams, industry-specific compliance requirements, legacy software integrations. A strong product with a weak implementation leaves you with a half-configured system that your team doesn't trust and won't use.

Ask who specifically will run your implementation. What's their background? Have they worked in your industry before? At many vendors, the sales team has deep domain knowledge and the implementation team is shared across all verticals. The person who convinced you the vendor understood your business will hand you off to someone who is learning your business from scratch.

Rule of thumb: Request a thirty-minute call with the actual implementation lead before you sign. Ask them to describe a configuration challenge they've encountered in a business like yours and how they solved it. Listen for specificity.

5. Customization promises during sales often evaporate after signing

The concept: Many vendors will say "yes, we can configure that" during the sales process, but the answer to what that actually costs and takes comes much later.

Every vendor wants to close the deal. The word "configurable" is doing a lot of heavy lifting in AI sales right now. What it can mean: the UI is adjustable. What it sometimes means: your development team can build custom connectors at your expense. What it rarely means: the underlying model is actually tailored to your business context without significant additional investment.

A specialty food distributor negotiated an AI demand-forecasting tool based on promises that the system could incorporate their seasonal promotional calendars and regional buying patterns. After signing, they discovered that configuring those inputs required a custom data integration project quoted at roughly $40,000 — not included in the original contract.

Rule of thumb: For any capability the vendor says is "configurable" or "customizable," ask for the written scope of what's included in your contract and what triggers additional cost. Get it in writing before you sign anything.

How This Connects to Your Business

Here is a practical decision framework based on where you are right now.

If you're in a highly regulated industry — healthcare, financial services, legal, construction with complex compliance requirements — domain expertise is non-negotiable, not a nice-to-have. General-purpose AI in these environments creates liability. Start only with vendors who can demonstrate prior implementations in your specific regulatory context, with references you can call. If they can't produce that, wait.

If you're in a service business under 50 employees — focus on vendors who have a documented SMB customer base, not just a landing page that mentions small business. The support model, pricing structure, and implementation complexity all look different at your scale. Ask explicitly how many of their current customers are under 50 employees. If the number is vague or small, you're likely buying enterprise software that's been re-skinned, and the implementation will reflect that.

If you're evaluating AI to solve a very specific operational problem — a single workflow, one department, one measurable outcome — you're actually in the best position. Narrow scope makes vendor evaluation easier. Find vendors who have solved that specific problem before, in a business your size. Ignore everything else they offer for now.

If you've already been burned by one AI implementation — slow down. The instinct after a failed implementation is to find a better vendor quickly, partly to prove the concept still works and partly to recover sunk cost psychologically. Resist that. Use what failed to build a sharper requirements document. The next decision should be slower and more specific, not faster.

Common Traps to Avoid

Mistaking a polished demo for a proven product. Vendors are very good at demos. The demo environment is curated, pre-loaded with clean data, and configured to show the best possible output. Your environment will have messy data, legacy integrations, and edge cases the demo never touched. Ask to run a proof-of-concept on your actual data before you commit. Any vendor confident in their product will agree to this.

Letting the urgency of "falling behind competitors" compress your evaluation. This is the most effective pressure vendors apply, and it works because the fear is real. But a bad implementation sets you back further than a delayed one. If a vendor is pressuring you toward a quick close, that itself is information. Solid vendors with real results are not usually in a rush.

Assuming industry-specific language in the pitch means industry-specific capability in the product. Vendors hire sales people who learn your vocabulary. Someone who can correctly use the phrase "job costing" or "prior authorization" or "load factor" is not necessarily selling you a product that handles those concepts well. Push past the vocabulary to the actual workflow. Ask them to walk you through, step by step, how their system handles one of your most common and most complex daily tasks.

Skipping the contract review on data ownership and model training. Some AI vendors retain the right to use your business data to improve their models. For most businesses, this is a competitive risk you haven't priced in. Have your attorney review data ownership, usage rights, and confidentiality terms before you sign. This is not paranoia — it's standard due diligence that most business owners skip because the sales process moves fast.

Before your next call with them, write down three specific operational scenarios from your business — real situations with real complexity, not hypothetical ones. In that next call, ask them to walk you through exactly how their system handles each one. Don't accept "we can configure that." Ask for a live demonstration or a documented example from a similar customer. What you learn in that single conversation will tell you more than six more polished demos.

Your first AI win needs to be real and specific. That starts with knowing whether the vendor you're about to bet on actually understands the business you're running.
