Your environment is none of those things. When a vendor won't or can't show you a live customer using the product in a situation close to yours, you have no actual evidence the tool does what they say.

A staffing agency owner in Atlanta spent $28,000 on an AI-powered candidate matching platform. The demo looked flawless. But when they went live, the model had only ever been trained on white-collar tech roles — not light industrial staffing. The vendor knew this. The demo never showed otherwise.

Rule of thumb: Ask directly — "Can you connect me with a current customer in my industry for a 20-minute reference call before we sign?" If they stall, redirect, or offer only a written testimonial, treat that as a no.

2. The ROI Claims Don't Come With a Methodology

The concept: Any vendor who quotes you a specific ROI figure without explaining exactly how they calculated it is giving you a marketing number, not a business number.

ROI claims in AI sales are often built on best-case assumptions — highest-performing customers, favorable conditions, metrics that don't map to your actual costs. When you ask how they arrived at "300% ROI in 90 days," the answer should involve specific inputs: labor hours saved, error rates reduced, revenue influenced. This matters for two reasons. First, your data may include proprietary or sensitive information about your customers, your pricing, or your processes. Feeding that into a shared model creates risk you may not be able to quantify. Second, it's not always disclosed clearly. These clauses can appear under terms like "product improvement," "model refinement," or "aggregated learning."

This one is subtle but consistent. The sales rep says the integration with your CRM is "seamless and takes a day." The implementation consultant says it "typically takes two to three weeks and requires API access your team may need to set up." That gap isn't miscommunication — it's a structural problem. Either the sales team is overselling, or the implementation team is sandbagging. Either way, you're going to live with the implementation team's version.

5. They Resist a Pilot or Insist on a Full Annual Commitment Upfront

Legitimate vendors — ones who believe their product works — will generally accommodate a structured pilot. It doesn't have to be free. But a 60 or 90-day limited engagement with defined success criteria should be a reasonable ask for any contract over $15,000. When a vendor insists on a 12-month commitment to "unlock the real value," ask yourself: real value for whom?

A specialty insurance brokerage was told the AI quoting tool "needed at least six months to learn their book of business" before they'd see results — and that this was why annual commitment was required. Rule of thumb: If a vendor refuses any form of pilot structure, propose one anyway with a clear scope and success metric. If they still refuse, factor the full annual contract price as money you might not recover. Decide if you're comfortable with that math.

If you're being pressured to sign before end of quarter: That urgency is the vendor's problem, not yours. Discounts tied to arbitrary deadlines are a negotiating tactic. In most cases, the deal will still be there in two weeks. And if it isn't, that itself is a signal about how this vendor operates.

Common Traps That Catch Smart Business Owners

Trap 1: Sunk cost paralysis. You've spent four weeks in the sales process, two rounds of demos, and three internal meetings. Stopping feels wasteful. But the hours you've spent evaluating don't make a bad contract better. The cost of a wrong AI implementation — in staff time, integration work, and disruption — is usually ten times the evaluation cost.

Trap 2: Assuming technical complexity means it must be working. Vendors who can't explain their product clearly sometimes benefit from the confusion.
